- Cost of work — sprint + ongoing ops
You will rarely get perfect multi-touch attribution from ChatGPT. That is not an excuse to ignore the channel; it is a reason to use leading indicators.
Leading indicators worth reporting
- SoV on money prompts (best-of + shopping)
- Per-model gaps closing
- Hero SKU schema/Shopping pass rate
- Crawler fetch success rate
- Number of prompts with a dedicated citable URL
Lagging indicators
- Branded search lift after SoV wins
- Direct traffic + “how did you hear about us?” AI mentions
- Influencer/publisher referral correlated with citation pushes
Decision rule
Fund AEO when competitors are winning shortlists you should own, or when technical blocks make winning impossible. Pause vanity content when Stage 0–1 (playbook) is unfinished.
